Everyone’s excited about hiring outside the industry. I am too, now. Not when we were small. The trend skips a step: you need insulation first. Field supervisors and people who know the trade have to be in place so an outsider can focus purely on strategy and training instead of getting exposed on things they don’t know. Get the order right, and outside hires become a real advantage instead of a risk.

Most of my team now came from outside the industry. That's kind of like an invogue thing I feel like it has been for some years is like, hey, you're bringing all these people from outside the industry. Well, like if you're smaller, you also still have to have people to know what the hell they're doing. So like it's great to have that. But what I found is you can start to bring in those people once they have insulation. So like once you have field supervisors who know the trade, they can insulate that guy from like, hey, you just call the strategy and the training and then these guys are going to actually go get the work done. I feel like that work better and that's where like our executive team like they're not diagnosing a unit as a can't. But also they're doing all the strategy stuff.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
