Even after doing it successfully, I’d tell you a second location is one of the hardest things you can do. Adding a trade keeps your existing trust intact. A new location throws it out. New market, no reputation, marketing costs that are suddenly much higher, and a location an hour or two away that you can’t manage the way you manage the one under your roof. Go in with your eyes open.

Adding a second location is probably one of the hardest things to do. Have we done it here successfully? 100%. If I look back, would I have done things differently? 100%. It's far easier to add a trade and to market to a current customer base that already know like and trust you than going into a completely new market where customers don't know who you are. They've never heard of you. They have no reason to trust you. What I have seen there is marketing costs are extremely high. Distance is a thing, so geography and you being able to manage a location. Think about all the issues that you have managing the current location under one roof. Now you're going to manage from an hour, two hours away. That's difficult. And there are logistical concerns to think about, so on and so forth.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
