Of the three trades I’ve built, plumbing is the one I’d start over in today. My dad built an HVAC company, so this isn’t the obvious answer. But demand for plumbing never stops, and water treatment (especially with hard water like ours) is a wide-open opportunity most homeowners never even realize is fixable. There are entire companies built on water treatment alone. Fold it into plumbing and you’ve got a genuinely great business.

I've built an HVAC plumbing and electrical. Here's the one I would start over again today. That's plumbing. I know that sounds weird. My dad was an HVAC guy, but plumbing is one of those where I think the opportunity is endless. Let's face it, I've always got a plumbing issue at my house. The other piece of that is the whole water treatment aspect. There is a ton, especially being here in the Midwest with terribly hard water. There is a ton of opportunity in most customers. Don't even know that there's a way to fix it. Let's face it, there's also been water treatment businesses that only do water treatment. So why can't that be added to plumbing? You can also get into the drains and sewer business if you want to get more complex. But to me, straight up plumbing service and water treatment is the way to go.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.
