You fought to get that person in the door. If your onboarding is winging it, you’re un-recruiting them in week one.

We have a structured two-week program for every new employee to set them up for success. When I talk to every onboarding class, what I tell them is my hope is this is your last first day ever. Why do I say that? Because it's my hope that we can continue to grow this company with their help and with the help of the rest of our team so that they have all the opportunities in the world to be successful and to have a very long, lasting, fruitful career here at Peterman Brothers. What is your onboarding process look like? Is it structured? Do you have all of the tees crossed and eyes dotted so that your new employees, the people that you recruited that thought this would be a good place to work, are ready to excel? Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.
