Getting bigger doesn’t fix your problems. It just gives you bigger ones. A lot of owners want to scale because it sounds impressive, not because they’ve defined where they’re actually going. Pick your number first. $5M, $50M, whatever fits the life you want. Then you know when and how to invest. Growth without a destination is just motion.

I talk to a lot of people who say they want a big company. I want to build what you've built. Do you really know what that means? Bigger companies have bigger problems. I always tell people the problems don't just stop all of a sudden. They just continue. They're just different and you're solving different problems at every different level. So what I would challenge you to do is to get really clear on what you want from the business. What is it? Maybe it's to be a $5 million company. Maybe it's to be 50. Whatever it is, everybody's kind of vision can be different. You don't have to do exactly what someone else did and you don't need to get big just for the sake of getting big. Really understand where you want to go. This is what I always tell people is you want to grow but where do you want to grow too? You need to have that end point so that you know how to make investments within your company at certain periods of time so that you can continue to grow.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget.
