Here’s a hard truth: if the company doubles but your people’s lives stay the same, they’ll leave. Every orientation, I tell our team we grow to create opportunities for them, so this is their last first day ever. Growth isn’t for me or the balance sheet. It’s the thing that lets your best people keep rising instead of hitting a ceiling and walking out the door.

If your company doubles in size and your employees' lives don't get better, you're going to risk seeing your best people walk. Every other Monday, we have orientation here at Peter Moon Brothers. And I tell them, we grow to create opportunities for them. I want them to come here, and I want this to be their last first day ever. That's critical to me, and that's critical to our company growing. We want to grow to create opportunity so that they can go chase their dreams. They can do whatever it is that they want to do because we're always growing and always creating opportunities. If you're not growing, the same opportunities exist far into the future. How do we create more opportunities within our companies for people to make more money to get promotions, to take on new challenges? All of these things are important to people if they're going to keep growing.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
