Nobody would watch a game with no scoreboard. You wouldn’t know who’s winning. So why do we run our businesses that way? Every position in your company needs a scoreboard. We learned this the hard way: our field techs had no idea what good looked like, so we gave them KPIs to measure against. Are the numbers perfect? No. But now everyone knows if they’re winning or losing. That changes everything.

We would never watch a sporting event if there wasn't a scoreboard. Why would we? We wouldn't know what was going on, we wouldn't know who was actually winning. The same is true in business. Every position in your company should have a scoreboard. People need to know what good looks like. We went through this in our business where our field professionals out in the field didn't have a scoreboard. They didn't know what good looks like. Now they all have a set of KPIs that they can measure themselves against. Are they perfect? No. They never will be, and that's perfectly fine, but at least we have a measuring stick. The same goes for anybody else in your company. They should know how to win the game. Look at each position in your company. What is the one number that they can own? What is the one thing that they can come in on a daily basis and look at to know, am I winning or am I losing?

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget.
