Nobody tells you that success can be isolating. The higher you climb, the fewer people understand the problems you’re facing. I’ve felt it my whole career. What changed everything was building a circle of people running similar businesses, folks I text constantly, who challenge me and have been where I’m trying to go. You don’t have to carry it alone, and the best operators don’t.

The bigger your company grows, the less people you actually find to talk about the problems that you're going through. This has been something that I have dealt with throughout my career and it's difficult. There's bigger problems. There's places that you haven't been and you don't have all the answers. What I have found to be extremely helpful is finding a group of like-minded people who are running similar things, going through similar things, and these people are people I talk to every single day. We're constantly texting, constantly asking each other questions, constantly challenging one another to continue to get better, to continue to develop. I would challenge you to find those people within your industry, even sometimes outside of your industry that can help you, that have been places that you haven't been, that are going through similar things so you don't have to do it all yourself.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
