If I lost everything today and had to start over, I’d choose HVAC again without hesitation. It’s recurring revenue through memberships, big ticket sizes that make growth easier, and a customer who actually wants to pay for maintenance. Seasonal? Sure. But the opportunity in this trade has never been bigger than it is right now.

I lost everything today and had to start over. This is the trade I would choose without hesitation. The opportunity is bigger than ever. HVAC is recurring. Yes, it's seasonal, but that's where a membership program comes into play. People value maintenance. They want to take care of things. They're okay with paying another monthly subscription on their credit card. All of these things are very natural. The other thing that you have in HVAC is you have large ticket size. So it's easier to grow the business and you can create systems around what you are providing to the customer. I love HVAC. That's what I grew up in. That's what I know. But what I would tell you is that there is a ton of opportunity here today. What would you tell your younger self if you were starting all over? What are some of the lessons that you would take from what you know now if you were to start all over again?

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
