The most important part of my day happens before the sun comes up. I get up at 3 AM because my calendar’s packed 8 to 6 and my house is full of little kids. It’s the one window where I can actually think instead of react. Leaders don’t rise to the chaos. They step out of it to see clearly.

- I wake up very early, 3 a.m. and there are days when I miss the 3 a.m. Mark, I will tell you, I'm not perfect, but that is my goal. Because that's my space. I've got two young kids, it's loud in my house. Make sure everybody's asleep. And I think as we evolve as leaders, it's how do we put ourself in that space where we can be creative, where we can think? Because what I'll tell you is you ain't doing it from seven to five in these businesses. It's utter chaos. And so I'm always thinking as the leader, how do I get out of that whirlwind? It's a whirlwind here. My calendar is usually blocked from 8 a.m. to 6 p.m. every single day with meeting after meeting after meeting and going here, filming, doing whatever. So I'm not gonna have any time to like process. So the morning is my time to process. And I think that's been critical in my development is just putting myself in that frame of mind.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
