If your leads dried up, don’t spend a dollar until you’ve done two things. One, check your op metrics. You’re likely leaking leads out of a funnel you already paid to fill. Two, go back to your existing customers. They already trust you and many need services they don’t know you offer. Fix the leak and mine the base before you ever touch the ad budget.

What do you do when your leads suddenly dry up? Most people think throw more money at it. What I'll tell you is that's the wrong approach. What you should be doing is checking all of your internal opt metrics. Your booking rate, your cancellation rate, are we dispatching the right tech to the right call? Conversion rate, average ticket. Are we taking care of the leads we actually have? My guess would be you're letting a lot of leads leak out of your funnel. The other thing you need to be doing is reaching out to your current customer base. You have a customer base that is hungry for your services, but they may not know they need them. They may not know what's available. Look at your customer base when the leads dry up. Make sure your internal operations are in order before you go spending more money and essentially lighting it on fire.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
