Controversial take: the best lead source in home service is analog, not digital. While your competitors bid Google into the ground, you should be asking for reviews, planting yard signs, and outbounding your own customer base. Those leads are already paid for.

The best way to get leads in home service now is maybe a controversial opinion, but it is more analog, less digital. Google is only getting more expensive. It's also with private equity in the space is getting more competitive. And what we're seeing is people are willing to spend outrageous amounts of money to get leads. So we've got to do the things that no one else is willing to do. We've got to do the analog. We've got to ask for reviews. We've got to plant yard signs and yards. We've got to outbound to our own customer base. We've got to really focus on cross selling. Again, how are you monetizing your database? If you've been in business for 15 years, you have 15 years of customer data that if you're not calling them and proposing an offer, if you're not outbounding them to see how their service went and offering them something else, then you're doing yourself a disservice because those leads you already paid for it once. Why not see if we can increase our ROI off of what we spent initially?

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
