Home services will always need people. AI just makes them smarter and faster. Our managers used to spend hours analyzing reports. Now they spend that time growing their teams instead. That’s where the compound is.

how we're using AI is essentially to make our people smarter. So a big issue in our business is that a manager can pinpoint a problem. It's more so what levers to pull to fix said problem. And so we publish a report every Sunday night, which gives the past week's performance in our call center, in our booking rate, cancellation rate, in our conversion rate, average ticket, all of these things. So that a manager can easily, he doesn't have to go digging around, trying to find a report, it's all right there. And he can say, oh, this is what it is. And AI will tell him, well, you need to focus on this because this is why it's off. The other thing it does is it connects all the silos of the business. So when we see an issue, it may not just be that we can't book a call. It may be operationally down funnel that we don't have enough technicians, or we don't have enough technicians available on a certain day when we got really busy and so on and so forth. So for me, we are in home services. We are always going to need people. It's just about how can we make people more efficient and smarter so that we can spend the time not analyzing reports, but more so spending time with our people to grow and develop them, which is ultimately going to grow and develop your company.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
