Fix the back office now or pay for it later. The KPIs you ignore at 20 employees become the problems you can't unwind at 500 employees.

When I think back to when we had 20 employees, I think the thing that I wish I would have done more of is dive into all of the back office measurements, booking rate, cancellation rate, all of these things that I was just so focused on growing the business and making a bigger company. And I know this is a mistake that a lot of people make. And for me, it's like, if I look back and I'm like, God, if I would have focused on that stuff, like how much better would we be today and not fixing problems that should have been fixed years and years ago?

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget.
