If customers never return your calls, they aren't the problem - It's your sales process.

Customers refuse to speak with you after you have quoted a system and you can't get a hold of them and you follow up. One, kudos to you for actually following up. Most people will never follow up. They leave an estimate and hope someone calls back. Not a lot of people are going to call out of the goodness of their heart. So you're going to have to put a process in place to follow up on those estimates. Now, if you've done a good job in the home and they know like and trust you, the salesperson, and they feel like that you've presented a really good solution, but maybe your price was a little bit high. Maybe they're a little bit confused. All of these things, if they're willing to have a conversation with you, means that they're halfway there to do in business with you, they just want to feel a little more circle. And so if you've got customers who will never return your call, you need to look at your sales process. Because likely it's not very good and you're not doing the things that you need to do to build the trust with the customer that they're going to need to make a buying decision.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget. Most owners track none of them daily and then wonder why the month got away from them. Measure every day and the numbers stop surprising you.

If your tech left for $2 more an hour, money wasn't the problem. The problem is there was nothing else keeping them. Techs spend most days working on their own. If the money's right, it's the one-on-ones, the organizational support, the daily encouragement that keeps them here. A small raise can't outbid a place people actually want to work and feel supported.

This is where we build technicians from scratch. Zero experience walks in, and electricians, plumbers, and HVAC pros walk out. Everything in this lab is functional. They can tear it apart, we can plant faults, and they can fail safely here instead of in a customer’s home.
