Most people are so focused on revenue that they never peel back the layers to understand what is actually driving that revenue. And where could more revenue be driven with the same amount of leads? And so what we need to do is dig into all of the layers below. All the operational KPIs, booking rate, cancellation rate, conversion, average ticket, where are those numbers? Because what you could find is your conversion rate is in the dumps. Well, what if we work to bring that up? What would that do on the same amount of spend, on the same amount of resources needed to perform that same job? Well, if you add four or five more jobs that you converted, all of a sudden, those drop down to profit immediately. Because it took the same amount of resources to run those calls.

Here’s the fastest way to know if you’re making money or just staying busy: know your three numbers. 50% gross profit. 35% overhead. 15% profit. If you can’t say where you stand on each right now, that’s the first problem to fix.

If I could only track five numbers in my HVAC sales department, it would be: revenue per lead, close rate, average install revenue, discount rate, and revenue to budget.
